Your Biggest Festive Sale Leak Isn't Marketing. It's Checkout.

Every festive season, I hear a version of the same worried question from D2C founders: "Our sale is doing great, so why does the P&L look so average once returns come in?"

The answer isn't in ad spend or discount depth. It's in the 15 seconds at checkout where a customer decides COD or prepaid. Return-to-origin already runs 20-25% for Indian e-commerce on average  and festive season, with its surge of gifting orders and heavy COD usage, pushes that higher. Every failed delivery is an order you already closed, discounted, and paid to acquire. It just never became revenue.

The instinct is to discount harder to hit the GMV number. I would push back on that. The deepest, easiest COD discounts attract the most price-sensitive, lowest-intent buyers exactly the orders most likely to bounce back.

RTO isn't something to fix after the order fails. It's something you stop before it's placed:

Score the risk before you accept the order. Pincode, order value, customer history, even the UTM it came from can flag a high-RTO order before dispatch so you restrict COD on the risky cohort, not your whole customer base.

Convert risk into revenue at the payment step. A COD-to-prepaid nudge, a partial-COD option, or an exclusive prepaid offer shifts the same customer toward a lower-risk payment mode without losing the sale.

Verify, don't assume. An OTP check on COD orders, especially when placed from a different number than the one on file, catches fake and mistaken orders before they ship.

Fix the address, not just the intent. Most "rejected deliveries" are really wrong or incomplete addresses. Accurate prefill and a realistic delivery date at checkout prevent the gifting-order-arrives-late problem that spikes every festive season.

Stop treating checkout as a formality after the sale is "won." It's where the sale actually gets decided, whether it survives to become revenue, or comes back six days later as a return. The best festive campaign can't fix a leaky checkout.
